Session Close & Next-Session Handoff — 2026-06-03

1. What this session accomplished

A focused engineering + security session. Two PRs merged to main; production deploy verified READY.

#71 Schedule heartbeat cron in vercel.json (the adapter crons block was silently ignored); dropped to a daily schedule (0 6 * * *) because Vercel Hobby allows only daily crons — a sub-daily schedule was rejected at deploy time. Merged
#72 R-001 residual closure — re-enabled the Slack-ToS deletion-fallback cron + fixed two latent gaps found in review (below). Merged

#72 in detail (the R-001 track)

  1. Cron trigger method (GET vs POST). Vercel cron jobs invoke the path with a GET request, but /api/heartbeat and /api/cron/cleanup-check were POST-only — the cron’s GET hit an unhandled method, so the just-merged heartbeat cron (#71) was a runtime no-op and any wired cleanup-check would be too. Both endpoints now export GET (cron) + POST (manual). Runtime-verified.
  2. Re-enabled the fallback cron — /api/cron/cleanup-check at 0 3 * * * (second daily cron; two daily crons is within the Hobby cap — production deploy confirmed READY). Degrades safely without env (401 / skip).
  3. Divergent Slack handler fixed — the intranet copy of app_uninstalled still returned a silent 200 on DELETE failure (the original R-001 bug; #58 fixed only the deployed klms-api copy). Brought into lockstep → returns 500.
  4. Security SOP-084 verification → PASS — reports/2026-06-02-sop-084-r001-deletion-fallback-verification.md.
  5. Risk register R-001 updated — engineering + security halves CLOSED.

2. Final state (verified at close)

  • main: at 4b06951 (this handoff rebased onto #83). The R-001 production deploy dpl_3bawgkci… (commit c432a04) = READY — the two-daily-cron config passed the Hobby limit.
  • Archive integrity: 470 OK, 0 drift, 0 missing (GR-8 refresh done in #72 for the 3 tracked intranet files).
  • Also merged to main during this window (other sessions, for context): #73 (template instantiation system — setup.sh, SETUP.md, ADR-0021), #74 (template-cleanup handoff doc), and #83 (Dependabot backlog triage + Vercel deploy-budget governance — GR-7 tightened to merge-based, deploy budget tracked in docs/financial-system.md, vercel-ignore.sh path-gate realigned). Not this session’s work, but #83 supersedes two backlog items below.
  • GR-6 execution: no new Golden Rule or hr/policies change warranted (see §3).

3. Decisions captured this session (GR-6)

  • R-001 engineering + security halves CLOSED. Code (both handler copies), fallback cron (built + re-enabled + GET-method fixed), and SOP-084 verification are all done and deployed. Risk register reflects this.
  • R-001 does NOT fully close yet. Two residuals remain, both Principal-owned and non-team-closable — posture stays GUARDED (not NORMAL) until done:
    1. Slack credential rotation (runbook docs/sop/SOP-102-slack-credential-rotation.md).
    2. Env activation — set CRON_SECRET + SLACK_OAUTH_TOKEN in the intranet Vercel project so the fallback cron actually acts (it no-ops safely until then).
  • Durable engineering lesson (not a rule): Vercel cron jobs invoke endpoints via GET; any cron-target endpoint must export a GET handler. Captured in the astro.config.mjs comment + the SOP-084 report. Candidate for a docs/knowledge/ entry if it recurs — not promoted to a Golden Rule (GR-3: rules are co-created with explicit approval).
  • No changes to CLAUDE.md or hr/policies/ warranted by this session.

4. Carry-forward backlog (next-session “on deck”, prioritized)

Principal decisions (gate downstream work)

  1. Business-model direction — monetize vs. AI-for-good. CGEO keystone; unblocks audience/revenue/brand-voice layer. Brief at reports/2026-06-02-business-model-decision-brief.md. Still the top open decision.
  2. R-001 close-out — Slack credential rotation (SOP-102) + set CRON_SECRET + SLACK_OAUTH_TOKEN in the intranet Vercel project. Closes R-001, posture → NORMAL.
  3. P0 email activation — set RESEND_API_KEY + PRINCIPAL_EMAIL in Vercel env.
  4. Slack OAuth + operator actions — manual Slack-side step (no code change).

Engineering (ready to drive)

  1. Apply DB migration 0003 — npm run db:migrate from db/ when Neon creds in env.
  2. Two held Dependabot bumps (real breaks) — #83 cleared the rest (#76/#77/#78/#80 folded in); these two were held as genuine breaks and remain open:
    • #79 — @neondatabase/serverless 1.1 — drops a transitive @types/node (18 type errors); needs @types/node added explicitly + retest.
    • #81 — Vite 8 — @tailwindcss/vite incompatibility (already a documented pin); held until the Tailwind plugin supports Vite 8.

AI Systems

  1. D2 — GR-1 model-selection enforcement — docs/ai/model-selection.md + eval harness. P1 from the program-evaluation roadmap.

Operations

  1. label CI check — fails intermittently on a Docker Hub pull timeout (codelytv/pr-size-labeler builds from alpine:3.15). Cosmetic, non-blocking, auto-clears on the next push. If it keeps flaking, consider pinning a digest or switching to a non-Docker labeler.

5. Standing facts for the next session

  • Crons (intranet Vercel project): two daily — /api/heartbeat (0 6 * * *) and /api/cron/cleanup-check (0 3 * * *). Both export GET. Both no-op safely until CRON_SECRET (+ SLACK_OAUTH_TOKEN for cleanup-check) are set in env.
  • Two API surfaces: klms-api/ (deployed Slack events endpoint, klms-api.vercel.app) and intranet/ (the portal + its own copies of slack/events + the cron endpoints). Keep the two app_uninstalled handlers in lockstep (both return 500 on DELETE failure).
  • Merge discipline: GR-7 (tightened in #83) — batch merges to checkpoint; never merge mid-task. A main merge is the only deploy-triggering event; branch pushes and draft-PR CI iterations are free (ADR-0009). Deploy budget (100/day, soft 70/escalate 90) is tracked in docs/financial-system.md and surfaced in the PA daily brief. Feature-branch previews are Ignored by scripts/vercel-ignore.sh (path-gate realigned in #83); the production deploy at merge is the real validator.
  • Archive discipline: GR-8 — refresh latest/ + MANIFEST in the same commit; verify is authoritative. reports/risk-register.md is git-preserved-only (not in the first/latest drift gate).
  • Org: 41 agents across 21 units + PA.
