Accomplished

Session 1

  • Confidant agent created — a sealed dual-role agent (Personal Assistant + Archivist) operating out of the private repo kevinvwong/KLMS-confidant. Holds personal information exclusively; no other agent may access it.
  • Mentor agent offboarded — role absorbed privately by the Principal; institutional memory preserved in the Confidant rather than committed to the public repo.
  • 24 untracked agent definitions committed — previously authored agent files brought into git history.
  • GitHub hygiene — Pass 1: fixed expression injection, secret echo, default branch, branch protection, action SHA pins, Dependabot, squash-merge enforcement, SECURITY.md, and PR template.
  • GitHub hygiene — Pass 2: corrected SECURITY.md URL, filled ADR-0011 placeholders repo-wide, added CODE_OF_CONDUCT, ADR-0012 (solo-owner policy), label taxonomy (type/*, priority/*, status/*), issue templates, CONTRIBUTING improvements, CHANGELOG fixes, three milestone tags + GitHub Releases created, Dependabot security auto-PRs enabled, repo description and topics set.

Session 2

  • Daily briefing posted — reports/2026-05-31-briefing.md written and published to Notion (Daily Reports page).
  • Notion Agents registry synced — all 35 KLMS-native agents pushed to the Notion Agents DB (34 Active, innovation-lead Deprecated). Notion was previously tracking only the 25 stack-agents fleet entries from May 27.
  • GitHub hygiene close-out — all 3 remaining open items resolved; plan doc retired. Branch protection confirmed targeting verify.
  • release.yml scaffolded — triggers on v* and milestone/* tags; builds intranet, runs archive integrity check, creates GitHub Release with auto-generated notes and static build zip.
  • Astro 5 → 6 upgrade — astro@^6.4.2; Vite pinned to ^7.3.3 at root; Tailwind packages updated to 4.3.0. Build: 73 pages, zero errors, zero vulnerabilities. Both Dependabot CVEs auto-closed on merge (CVE-2026-41067 medium, CVE-2026-45028 low).
  • CIA charter corrected — all 8 “Innovation Lead” references updated to “Innovation Director”.
  • Label taxonomy consolidated — deleted legacy bug, enhancement, documentation; type:* labels are now the sole equivalents.
  • Methodology clarified — Ideate spec injection documented as a post-clone per-venture action; “Ideate gate” open thread closed.
  • Milestone repo-hardened-v1 — annotated tag 2b34628 pushed; GitHub Release created; MANIFEST verification-log row added per SPECIFICATION.md §4.
  • PRs #10–#18 opened and merged to main (18 total for the project).

Decisions

  • Confidant lives in a separate private repo (kevinvwong/KLMS-confidant); personal data never enters the main repo or archive.
  • Mentor role not replaced — the Principal holds it directly; no public record of the transition.
  • ADR-0012 codifies the solo-owner policy.
  • Astro 5→6 completed this session — static-only codebase had no breaking changes; earlier deferral was overly cautious.
  • Vite pinned at ^7.3.3 root to prevent Vite 8 peer-dep conflict with @tailwindcss/vite; revisit when Astro upgrades its internal Vite.
  • Ideate gate is a template feature — not a KLMS to-do; the venture is already underway. Documented in docs/methodology.md.
  • Notion agent Family values set to Meta for now; refinement pass deferred.

Outstanding (after Session 2)

  • Notion agent Family values — all 35 KLMS agents tagged Meta; a refinement pass to assign correct families per unit would improve the registry.
  • Vite 7 pin — monitor Astro’s internal Vite; update root pin when Astro 6 ships Vite 8 internally.
  • Per-document milestone snapshots — .gitkeep by design for whole-repo milestones; next per-doc snapshot at the next significant milestone.

Session 3

  • C-suite audit (External Review Partners) — all 3 C-suite agents (CPTO, COO, CGEO) audited; verdict B+. 6 findings executed by HR:
    • ORG.md C-suite section added (v11)
    • CGEO portfolio renamed Engagement → Experience
    • Ideate gate deadlock fixed (48h SLA added)
    • Async cadence aligned across all three agents
    • CPTO / Operations boundary tightened
    • Cross-cluster pre-escalation step added
  • SPECIFICATION.md §2 amended — reviews/<date>-*.md files are now archivable; all 5 review files archived immediately.
  • Reviews audit report written — reviews/2026-05-31-csuire-audit.md.
  • Staffing plan produced — External Review Partners + CPTO + COO + CGEO assessed org gaps in parallel; HR synthesized into specs/staffing-plan-2026-05-31.md. Recommendation: 9 hires, 1 dismissed. Product unit (unit #19) added; 20 units total.
  • Housekeeping:
    • innovation-lead.md deleted from .claude/agents/; MANIFEST row updated deprecated → deleted.
    • CIA reporting line confirmed correct (already said “Innovation Director”).
    • security-director.md: {{PRINCIPAL}} replaced with COO (two occurrences).
    • engineering-director.md: expertise expanded to Next.js 15, Neon/Drizzle, Vercel edge.
    • RC-5: content-strategist.md extended with newsletter format templates + distribution lifecycle.
  • Wave A hire — Video Producer / Script Writer hired into Growth unit (CGEO cluster). Full playbook: agent definition, first assignment, ORG.md v12, archive entry, Notion registry row.

Decisions

  • C-suite audit finding — CGEO scope rename: Engagement → Experience better reflects learner retention and platform lifecycle ownership.
  • Ideate gate deadlock resolved — 48h SLA added; COO breaks ties; process is now unblocked without Principal intervention for routine gates.
  • Innovation Lead fully retired — agent file deleted; MANIFEST updated; no successor needed (role absorbed by Innovation Director).
  • Product unit created — Product Manager is Unit Lead reporting to CPTO; unit #19 in the org.
  • Staffing plan executed same session — all 9 recommended hires completed in Waves A, B, C; no deferrals.
