Began as “Hi Pa” and became the full delivery of the Org-Wide Documentation & Knowledge Program (Phase 0 → G3), plus a candid evaluation of it.

2. Final state (verified at close)

  • Program: COMPLETE — 41/41 agents documented; ~190 artifacts (22 unit charters
    • 3 cluster operating-models, role manuals, 101 SOPs each with an Interface Contract, job aids, playbooks, a risk register, glossary/canon refresh).
  • Gates green: Handoff Register GREEN — 403 edges, 0 defects (3 ADR-0006-gated pending); km-index GREEN 7/7; schema-drift GREEN; archive verify 433 OK, 0 drift, 0 missing.
  • Working tree: clean; all branches pushed.
  • The green is real — the program caught two hollow-greens (the 47-seam identity gap; the C-1 parse-drop) and hardened the gate (malformed-edge guard).

3. Decisions captured this session (GR-6 — all durable)

  • Program approved (conditions-first); charter approval delegated to C-suite heads.
  • GR-4 amended (AI-workforce headcount) + GR-8 added (protect the archive record) — CLAUDE.md.
  • Finance: spend-materiality threshold (<$50 one-time / <$20-mo → auto) + track-first budget — docs/financial-system.md, finance/*.csv.

4. Carry-forward backlog (next-session “on deck”, prioritized)

Principal decisions (these gate downstream work)

  1. Business-model direction — monetize the channel vs. AI-for-good pipeline (docs/concept.md leaves it open). CGEO calls this the keystone that unblocks the entire audience / revenue / brand-voice layer.
  2. OI-5 — commission the External Review of the Q&R unit (the anti-theater instrument can’t certify itself; External Review Partners is on retainer).
  3. PR #49 — merge to bank the evaluation roadmap (green draft).

P0 machinery fixes (Process-Engineer-led; mostly small; ready to drive)

  1. Wire AR-003 — the cadence heartbeat (reconcile + KM + staleness on a schedule: trigger). The keystone — nothing stays true without it.
  2. Producer-presence CI complement — close the fan-in blind-spot (R-003 / OI-4).
  3. Validate reconciler IDENTITIES against ORG.md — a roster role with no pattern = build error (root of the 47-seam blind-spot).
  4. File/cross-link existence check — a NEW blind-spot class: a doc citing a missing file should fail the gate (CGEO finding).

Live risk

  • H2 / R-001 — Slack ToS code fix (intranet/src/pages/api/slack/events.ts:303-305). The one live external exposure; posture documented (SOP-083), deletion cron disabled, but the code fix is owed by Engineering.

Completeness gaps (P1/P2 — see the roadmap for the full list)

  • Create thin real docs/brand/ + flywheel-model headers (un-breaks 21 citations).
  • GR-1 enforcement: docs/ai/model-selection.md + eval harness (AI Systems).
  • Threat models (docs/security/threat-models/); docs/legal/; SOP-001–005 filename normalization; the R12 throughput model; one-command archive-register + program-status tooling.

5. Standing facts for the next session

  • Org: 41 agents across 21 units + PA; ORG.md “Operating rules” now point at the new unit charters.
  • The integrity gates run in CI (.github/workflows/ci.yml): archive-manifest.sh verify, handoff-reconcile.mjs, km-index-check.mjs, check-schema-drift.mjs — all green on main.
  • Where things live: program corpus under docs/units/** + docs/sop/; the program plan + tracker under docs/documentation-program/; the roadmap + sign-offs under reports/.
  • Push discipline: GR-7 — batch to checkpoints (each push deploys Vercel; daily budget per ADR-0009).
  • Archive discipline: GR-8 — refresh latest/ + MANIFEST in the same commit; verify is authoritative; never update/refresh to mass-rewrite.
